Picture a bank you trust with your paycheck. One afternoon it freezes every account, winds its clock back a few hours, and acts like the morning never happened. That is close to what happened on a blockchain called Cronos on August 30. A blockchain is a shared record of who owns what, kept on many computers at once instead of inside one company. The computers that write new entries are validators, and Cronos has room for only 100 of them. That morning someone attacked a lending app on Cronos named Tectonic. A lending app lets you post one coin as collateral and borrow another against it. The attacker took a thinly traded token, pumped its price about 100 times in 20 minutes, and borrowed against that fake value. About 75 million dollars walked out the door. Then the validators halted the whole chain within minutes and rolled it back to a point before the theft. Around 60 million dollars snapped back. Only about 6 million had already crossed to a separate network, Ethereum, which they could not reach. The power that rescued those depositors is the same power worth fearing. A ledger that a hundred people can pause and rewrite is a ledger those hundred people control. The fair case for the rollback is strong. Real people were about to lose real savings. The validators were known, the reversal was public, and thousands of ordinary depositors got made whole. A network that stops a theft in twenty minutes looks like a network doing its job. And still. The rescue and the danger are one button. A group that can freeze and rewrite to undo a theft can do the same for a blocked address, a lawsuit, or a quiet request from someone powerful. You cannot keep that button for only the emergencies you agree with. Once it exists, pressing it is a choice made by whoever holds it. So here is a test you could run against me. Name the small group who could halt Bitcoin tomorrow, wind it back a day, and erase a theft the way those 100 validators just did. If that group exists and gets used, my whole point falls apart. Bitcoin has no such seat and no such button. The one time its record changed, in 2010, the whole network adopted new software to cancel coins a bug had invented, and people still argue about it. That missing pause button is the product itself. Two of the three keyholders were always in the building. The third travelled a lot. You can guess how often anything came out of that safe. I think about those keys whenever someone proposes a new way of making decisions in a software network. Here is the setup. A network like this is a few thousand computers all running the same rulebook. Changing the rulebook means getting people to agree, and the rules about who gets to agree are called governance. Some networks write that down formally, with foundations, councils, token votes, elected committees. Others leave it almost entirely unwritten. When a new formal body gets proposed, it is sold on what it can do. It can fund work. It can settle disputes. It can give a voice to people who had none. Those are real gains and I do not want to wave them away. What rarely gets counted is what it costs to agree. Two bodies have one relationship to manage. Three bodies have three. Four have six. The work of keeping everyone lined up grows faster than the number of seats at the table, and every seat you add is one more place where a single no stops the whole thing. The strongest case against me is this. Informal governance only looks simpler. It is unwritten, somebody still decides, and when nothing is written down that somebody is usually an insider you cannot name and cannot vote out. A formal body at least drags the decision into daylight, where you can see who blocked it and ask them why. I find that hard to argue with. What would show me wrong: a network that adds formal decision layers and then measurably decides faster, with fewer fights about whether a decision was legitimate, over several years. Not one good quarter. A full cycle. Bitcoin sits at the other end of this. There is no council that can change the rules and no vote that settles it. Change is slow, repetitive, and often unpleasant to watch. What you buy with that slowness is a system with nowhere to send a lobbyist. Nobody in town ever voted on how many buses to run. The grant arrived, the buses ran, and the number of routes was whatever the money happened to cover. Then the grant expired, and the town had to say out loud, for the first time, what a bus service was worth to it. That meeting was ugly. It should have happened two decades earlier. Bitcoin has a version of this and it is coming. Here is the setup. The people who keep Bitcoin's ledger are called miners, and they are computers competing to add the next page to it. They get paid two ways. One is the block subsidy, which is new bitcoin the software hands out for doing the work. That amount is cut in half about every four years, a cut everyone calls a halving, and it walks down to zero. The other is fees, which is what you and I pay to get our transactions into the next page. Those two together buy the security of the network, because anyone attacking it has to outspend the honest miners. Now the piece I keep coming back to. Nobody chose that spending level. The subsidy set it, and the subsidy runs on a schedule written in 2009 by someone with no way of knowing what any of this would be worth in 2026. We inherited a security budget the way that town inherited a bus service. It was funded, so nobody had to price it. Once the subsidy is small enough to stop mattering, the level stops being inherited and becomes a market outcome. Fees will buy whatever fees buy. Some months that will be plenty. It also means the protection sitting under everyone's savings gets set by how many people happen to want room in the next page, and nobody anywhere is answerable for that number. Here is the case against me, and it is a good one. People have called this at every halving since 2012 and it has not arrived once. Fees rise when the network is busy, machines get cheaper to run, and what counts is whether attacking costs more than it wins rather than the raw total. By that measure the budget has never once been short. What would show me wrong: fees carrying a steadily rising share of miner income across several halvings, so that when the next cut lands the total barely moves. Until somebody shows me that, the number I watch is the fee share of miner income, and whether it climbs before the subsidy shrinks or only after. if this made the next halving easier to think about, Zap ⚡

The bar pays a cut of ticket sales. The band splits it. Then somebody proposes taking ten percent off the top for the sound engineer, because when the sound is good everybody plays better and the room comes back. What follows is never a debate about sound engineering. It is a debate about who is now getting paid less, and whether they keep showing up. Networks have this argument too, and the technical costume hides how ordinary it is. Here is the setup. In Bitcoin, whoever seals the next page of the shared record gets paid two ways: new coins the system creates for that page, called the subsidy, and the fees people attach to their payments. The subsidy is the larger piece today and it is cut in half roughly every four years by design. Right now it is 3.125 coins per page. In under two years it becomes half of that. Eventually it runs out and only fees are left. That schedule guarantees a recurring conversation. Every so often somebody proposes carving a slice off the reward for something worthy: a development fund, a research budget, a treasury. The proposal arrives dressed in mechanism. Percentages. Governance procedures. My claim is that you should read it in the other order. A redirection is a distributional question first. Ask who receives less, and ask what those people stop doing once they receive less. Then look at the mechanism. Doing it the other way around is how a room full of smart people spends six months arguing about a percentage and never once counts who walked out. Here is the argument I have the most trouble answering. Some work will not get funded by anybody acting alone. Code review, testing, the boring maintenance nobody wants to sponsor. That is a coordination problem, and voluntary funding has a thin record wherever it has been tried. Waving every proposal away as distributional is a way of never solving it. If the work stops, the people who kept their full share end up worse off too. What would change my mind: a redirection that funds real work for several years with no measurable drop in the security it was paying for, and no visible exit by the people whose income fell. But that answer covered eight other people standing next to you, and nobody asked them. Payments work the same way, and we rarely talk about them that way. A payment record is a line that says who paid, who got paid, and how much. Some systems keep that line private between the two parties and their bank. Others publish it, which means anyone with a web browser can look it up, forever. When the line is public it describes both people on it. So when someone tells me they have nothing to hide, I believe them. They are also speaking for whoever was on the other end. Think about who that is. The plumber who fixed your sink now has his weekly income visible to anyone who followed you. The corner shop you buy from every Friday just showed a competitor how often people walk in. The friend you sent money to during a bad month never signed up to have that month on the record. Now the other side, and it deserves real weight. Open records catch fraud. Auditors can check them without asking anyone's permission, and that is a solid reason people trust a system they cannot see inside. Most of your payments go to businesses that report their revenue anyway. Privacy tools do help criminals, and I am not going to wave that away. "Nothing to hide" has won most of the policy arguments of the last twenty years, and it did not win them by accident. What would change my mind: a large payment network where every record is public by default, and five years on, ordinary users and the people they paid report no harm they can trace back to what the record showed. If that lands, I will drop this. Bitcoin has not solved it either. Its record is public by design, and reusing the same receiving address, the string people send coins to, ties your history to the person you paid. That is a real cost and worth saying out loud instead of defending. Picture a small town that hires night watchmen and pays them out of a fund the whole town chipped into years ago. Every so often the town puts less into that fund. Nobody panics, because the shops have started tipping the watchmen directly. What the council keeps arguing about is what happens when the fund finally runs dry and the tips are all there is. Bitcoin has a version of that fund. Every ten minutes or so, someone adds a new page to a shared record book. Doing that takes real computers burning real electricity, and whoever wins the race gets paid. Part of that pay is brand new bitcoin, created on the spot. That part is called the subsidy. The rest is fees, the amount people add voluntarily to get their payment onto the page sooner. The subsidy is the town fund. It gets cut in half roughly every four years, on a schedule nobody can vote to change. Fees are the tips. So the usual worry is whether the tips will ever be enough. I keep landing on a different question. Who ends up holding that new bitcoin? Miners earn it. Most of them do not hold it. Power bills arrive every month and machines wear out, and both get paid in ordinary money, so a large share of every subsidy is sold almost as soon as it is mined. It moves from the miner to the power company, to the hardware maker, and on to whoever was on the other side of that sale. The subsidy runs as a slow steady auction, and the buyers are the ones who keep it. That reframes the halving. Each one shrinks the auction. Less new supply reaches the market every day, and the bill for guarding the record book shifts further onto fees. Fair pushback, and it has history behind it. Some miners are funded well enough to sit on what they mine and borrow against it, so plenty of the subsidy does stay put. And four halvings have come and gone without the watchmen walking off the job. Arguing that the next one breaks something is a hard case to make when the last four did not. What would change my mind: fees staying a rounding error in miner revenue through the next two halvings while the network keeps running fine. The schedule was written down in 2009 and has not moved since. A board sits above a committee. A quorum rule sets how many people must show up before a vote counts. A proxy rule sets who votes in your place when you cannot make it. The decisions that matter land in a meeting held at four on a Tuesday afternoon. Nothing there is corrupt. Every step was added for a sensible reason. The practical effect is that the people who decide are the small handful with the time, the patience, and the calendar to sit through all of it. That is governance. Governance is the process a system uses to decide how it changes itself. Every system that lasts has one, whether it writes the rules down or not. Complexity in that process is a form of power, and it is the kind nobody has to ask for. Each extra layer is another seat at another table, and seats get filled by whoever can afford to keep showing up. A calendar most people cannot keep does this work on its own, with nobody intending it. The argument on the other side is strong, and I have watched it win. A process that is hard to move is also hard to repair. Real problems go unfixed for years while everyone waits for an agreement that never arrives. Refusing to change anything is a decision too, one that quietly benefits whoever the current rules already favor. Slow is not the same as safe. What would show me wrong is easy enough to watch for. Find a system with many layers of process where the names of the people deciding keep turning over, and where somebody with no staff, no travel budget, and no employer paying them to attend carries a proposal all the way to the end. If that happens more than once in a while, the layers are doing the job they claim to do. Bitcoin's process is deliberately boring and slow to change. That is a choice with a real cost, and it deserves an honest argument rather than being treated as the absence of governance. Imagine a shop that kept its checkbook taped to the front window. Every payment, the amount, the date, the name of whoever got it. Anyone walking past could read it. The competitor across the street could read it every morning over coffee. That sounds absurd for a shop. Software does it every day. Start with what is happening. A growing amount of buying and selling now runs with nobody clicking approve. A program rents computing power by the minute, pays for a data feed, pays another program for a service, and does that hundreds of times a day in very small amounts. People call it machine payments. It means software paying software, around the clock, with no human in the loop. Software like that has to settle somewhere. Settling means the payment is final and the money has moved for good. Most of the available options publish everything. A public blockchain is a shared record anyone can read. That openness is the whole point when you want to check whether a network is being honest with you. It becomes something heavier when your own business runs on top of it. Watch one company's machine payments for a month and you learn a great deal. Compute spending gives away roughly how much capacity it runs. Suppliers surface as the same names paid on a schedule. Quiet hours show when demand drops off. The balance it keeps on hand shows how much room it has to move. All of that is just reading. Now the fair objection, and it is the strong one. Most of this will probably run on ordinary card and bank rails anyway. Companies want chargebacks. They want a dispute process and a phone number to call when something breaks. Privacy is a nice thing to have and it loses to plain operational convenience most of the time. That argument has been winning for thirty years and I would not bet against it lightly. What would show me wrong: machine payment volume settling onto fully transparent or fully permissioned rails for several years running, with nobody paying anything extra for privacy and no company ever visibly losing ground because a rival read its books. For Bitcoin, the thing I watch is Lightning, the layer built on top of it for fast, small payments. Lightning routes a payment through a path of channels and does not publish every hop for the world to index. That was designed for someone buying coffee. A town can have every light on and still be closed. The buses run. The shops open at nine. Water works, power works, nothing is broken. And yet if every house belongs to families who will never sell, and nobody is building anything new, a person who wants to move there has no way in. The town is running. Nobody new can live in it. Those are two different questions, and only one of them shows up in the daily report. I keep coming back to that when people argue about whether a crypto network is dead. Start with how these systems work. A network keeps a shared record, and it adds to that record in batches called blocks. Somebody has to do the work of adding each batch, and they get paid in new coins for doing it. On Bitcoin that somebody is a miner, and the job costs real money outside the system, machines and electricity. On other designs the somebody is chosen by how many coins they already hold, and they lock those coins up to qualify. That is called staking. The usual health check is uptime. Are blocks still coming? They almost always are. Uptime is the lights being on, and it is the weakest health metric available, because a network can produce blocks perfectly for years while the group producing them slowly becomes the same group holding everything. I would rather ask three things together. First, whether participation is concentrated past a line you drew in advance. Second, whether that concentration feeds itself, meaning the reward for taking part is the same asset that qualifies you to take part. Third, whether anything pushes coins back out to people who hold none yet. All three at once, and you have a network that is alive by uptime and closed at the door. The honest counterargument is that this only bites under lopsided conditions. Where participation is spread evenly, nothing concentrates mechanically, and several networks people have called dead have run fine for years. The lopsidedness may be temporary, or fixable with a design change. I hold that argument rather than waving it off. So name what would show me wrong. Four numbers over a full cycle: concentration, the share held by newcomers, how much supply sits outside the top group, and how independent the operators are. All four improving together, and the reading is healthy. What I find interesting about mining is that the outside cost does something quiet. The electricity bill comes due in local currency, so coins get sold to people who did not have any.
